Sourcing Polyester Elastane Shorts: A Cost Controller's Story About Fabric Specs and Hidden Costs

Last March, I found a quote for our seasonal staff's new work shorts that was 22% lower than what the incumbent mill was charging. My first reaction was relief. My second reaction, after I read the specification sheet, was a headache.

Here's the thing: in textile procurement, 'polyester elastane shorts' is not one product. It's a category. And categories hide differences in fiber brand, yarn construction, dye method, and finish. This is the story of how I learned to stop buying fabric by name and start buying by specification.

How the decision started

I'm a procurement manager at a 50-person fulfillment company. I manage roughly $180,000 in annual textile spending, and for the last six years I've tracked every order in a cost log spreadsheet. When a new vendor promised the same product for less, I wanted to believe it. But my spreadsheet memory made me suspicious.

We needed 3,800 technical shorts for warehouse staff and event teams. Requirements were simple on paper: quick-dry outer fabric, comfortable inner brief, an abrasion-resistant seat panel, and a hidden zipper pocket. The incumbent mill quoted $14.20 per piece. The new mill quoted $11.08. That's a $3.12 difference. Multiply by 3,800 and you're $11,900 apart, which is a significant hole in a $180,000 budget.

The new mill described the fabric as 'Eastman polyester, 20% elastane, moisture-wicking.' That sounded good to me at first. Eastman is a real chemical company, so I assumed the material was legitimate. But 'Eastman polyester' is not a textile specification. It tells you the polymer family, not the yarn denier, the cross-section, the knit structure, the dye method, or the finishing chemistry. All of those things determine whether a short will dry fast or make you feel like you're wearing a plastic bag.

Then came the word 'modal'

The same mill proposed a modal inner brief. My first honest question was: what's modal fabric? And why would a performance short use it?

Modal is a regenerated cellulosic fiber, usually made from beechwood pulp. It's in the rayon family. It feels soft and drapes well, and in ordinary garments it's a nice upgrade over viscose. But it is not a polyester replacement in hot, high-sweat use. Modal absorbs more moisture and dries slower than polyester. In an inner brief, that's a problem. Our staff wears these shorts on loading docks and event floors in the summer. If we'd accepted the modal lining without checking, the first complaint after a hot shift would have been our fault, not the supplier's.

The 'what's modal fabric' question ended up being a useful gate. If a supplier can't explain a material in terms of how it handles moisture, temperature, and durability, that is a risk signal.

Brand names are not fluff

The incumbent mill didn't just say 'polyester.' It specified COOLMAX and CORDURA. People still search for 'Invista Coolmax' and 'Invista Cordura' because these brands carry history and testing standards. For the record: COOLMAX is now managed by The Lycra Company, which grew out of Invista's apparel and advanced textiles business. CORDURA is still an INVISTA advanced materials brand. That distinction sounds like trivia, but it matters when you're asking for test reports.

COOLMAX is a branded polyester fiber engineered for moisture management and quick drying. Its cross-section and finish are designed to move sweat away from the skin. CORDURA is a high-tenacity material known for abrasion resistance. On a seat panel that has to survive warehouse floors, forklift seats, and bike saddles, CORDURA is a specific, legitimate performance choice.

I placed the two fabric samples side by side. Both were polyester. They were not the same fabric. The COOLMAX sample was lighter, had a different hand feel, and when I pipetted water onto it, the water wicked across the surface before soaking in. The unbranded sample absorbed the water in one spot and stayed damp. That was the contrast insight: same base polymer, completely different performance. A fiber brand is a shorthand for tested, repeatable engineering.

The TCO check that stopped me from signing

I went back and forth for about two weeks. The lower price was tempting. On paper, the budget win was clear. But my gut said the risk was too high, and my past experiences agreed.

A few years earlier, I'd accepted a quote for cotton tote bags without specifying the exact fabric weight. The '12 oz' canvas that arrived was more like 8 oz. We had to reject the whole order, re-source it, and re-deliver on a tight timeline. It cost us $1,200 and a burned relationship. That mistake turned me into a checklist person.

So I went back to the new mill with questions. Could they provide a Certificate of Analysis? What test method was used for moisture wicking? Who was the actual elastane supplier? They responded with reassurance but no data. They said 'LYCRA or equivalent,' which is another red flag. LYCRA is a branded elastane fiber with a defined stretch-and-recovery profile. Generic elastane is not the same thing, and 'or equivalent' is not a spec.

When I calculated total cost of ownership, the $11,900 savings disappeared. The lower quote did not include: $400 for a production sample, $850 for third-party lab testing, and the not-real-number cost of a field failure. If 3,800 pairs of shorts failed on staff, we'd pay for replacements, rushed freight, and washed staff morale. The cheap option wasn't necessarily bad; it just wasn't a good fit for an order this size with a hard deadline.

The checklist that saved us

We placed the order with the incumbent mill. We paid the brand spec price, and the shorts arrived on time, passed wash testing, and got acceptable feedback from the team. No reorders, no returns, no rushed replacements.

Now, every performance fabric order goes through a 12-point verification checklist. The big items are:

  • Exact fiber brand or generic baseline, and who owns that brand standard
  • Polymer source, if claimed (e.g., Eastman polyester)
  • Yarn denier and construction
  • Fabric weight tolerance
  • Moisture-management test method and expected value
  • Elastane type and percentage
  • Seam strength and seam-slippage data
  • Colorfastness and wash-test protocol

It takes 15 minutes to fill out. It has saved me from at least three bad orders since I started using it. The total-ownership math is simple: five minutes of checking prevents five days of correcting. I still believe in competitive quotes. I do not believe, however, that a low price is the same as a specification.

If you're asking what's modal fabric because a supplier proposed it, ask the question out loud. If you're seeing 'Eastman polyester' on a datasheet, ask what it means for the finished fabric. And if someone mentions Invista Cordura or Coolmax, get the test reports. In textile sourcing, prevention is the cheapest thing you can buy.
