Why Your Fabric Spec Is Costing You More Than You Think

The Problem Isn't the Fabric. It's the Name.

I manage fabric sourcing for a mid-sized apparel company. For the past six years, I've overseen a procurement budget of about $2.1 million a year, and I've negotiated with more than 40 fabric vendors across Asia, Europe, and the United States. If there's one pattern I see over and over, it's this: we spend huge effort comparing prices, and almost no effort comparing what the fabric will actually do after 50 washes.

The surface problem looks like a simple materials question. A designer asks for 'a warm fleece.' Another asks for 'viscose with good drape.' Our sales team needs 'something durable for outdoor use.' These sound like clear requests. Then I talk to five mills, and I get five different fabrics, all with the same generic label, all at wildly different prices. The cheapest can be 30% below the most expensive. The spec sheet unfortunately doesn't tell me which one will hold up.

That's the surface problem: we assume a fabric name tells us what we're buying.

It doesn't.

The Deeper Issue: Generic Fibers Are Not Created Equal

Let's take the classic fleece vs polyester question. On the surface, fleece is a type of polyester. It's a knitted construction designed to trap air and create warmth. But saying 'fleece is polyester' is like saying 'a sedan is a motor vehicle.' Technically true. Practically useless for most decisions.

Fleece can start as recycled PET bottles, virgin filament, or a blend. It can be brushed on one side, two sides, or not brushed at all. It can be treated with a durable water repellent or left alone. These aren't cosmetic variations. In our own lab testing, we've seen a brushed polyester fleece lose 20% of its thickness after just 10 industrial washes. Another fleece from a different mill kept its loft through 30 washes. Both were labeled 'polyester fleece.' Same category. Completely different lifespan.

The same problem hits viscose. Viscose fabric characteristics depend heavily on the raw material, the spinning process, and the finishing. Viscose is a regenerated cellulose fiber — it starts as wood pulp. In its best form, it feels soft, breathable, and luxurious, with a drape that many designers consider one of the most expressive textile art forms. It can mimic silk at a fraction of the price. But viscose also shrinks, wrinkles, and loses strength when wet, especially if the mill uses lower-grade pulp or takes shortcuts in washing and finishing. A cheap viscose dress can look stunning on the hanger and fall apart after two wears. A well-made viscose blend can perform beautifully in the right garment.

So when a designer asks 'is fleece or polyester better?' or 'is viscose good?' I can't answer without at least a dozen follow-up questions. That's the deep problem. The textile industry sells fabric by generic polymer names that were never designed to describe performance.

What You're Really Paying For When You Forget That

Choosing fabric by name alone is a gamble. The house odds are bad.

In Q2 2024, we had a rush order for winter jackets. The timeline was so tight that we didn't have our usual two weeks of fabric testing. We had to pick a fleece material within two days. We had two quotes: a 'polyester fleece' from a new vendor that was 15% cheaper, and the same generic category from our long-time mill. The numbers pointed to the cheaper option — same weight, same composition, similar hand. But my gut said something felt off. The cheaper sample had a slightly waxy surface. I almost overrode my gut, because every spreadsheet analysis said the two fabrics were equivalent. Then I asked to see the wash test report. The new vendor didn't have one.

I went with my usual mill. A few months later, we learned that the cheaper vendor had used a silicone softening finish to hide a stiff hand feel. That finish washed out in about five washes. If we'd bought it, the jackets would have gone stiff and pilled within the return window. We dodged a bullet.

That experience added a line to our costing model. Now, when I estimate total cost, I include:

  1. Material unit cost
  2. Expected defect rate during cutting and sewing
  3. Projected consumer return rate from performance failures
  4. Replacement or reorder cost if the fabric fails after a few months
  5. The time cost of your team handling complaints and chargebacks

When you run that math, the 'cheap' fabric is often the most expensive. I've seen a 'great deal' on polyester fleece turn into a $1,200 redo because the first batch pilled after two washes. I've also seen a viscose garment line fail because shrinkage was outside the specification — and the vendor's excuse was 'viscose shrinks, everyone knows that.' True, but they never said it before we placed the order. That hidden cost is real.

To be fair, the cheaper vendors aren't evil. They're often good at what they do. But what they do may not be what we need.

The Fix: Stop Buying Polymers. Start Buying Performance.

This is where fiber brands like Invista come in. I don't say that because I'm a brand ambassador — I'm not. I say it because identifiable fiber brands solve an information problem that generic polymer names can't.

When I see the Invista logo on a fiber specification, it tells me the fiber was engineered to a specific, testable standard. It doesn't guarantee the mill sewed the seam well. A nylon carpet with a stain-resistant Invista fiber is not in the same performance class as an unbranded nylon carpet, even if the face weight looks identical. A stretch denim with Lycra isn't the same as elastane from an unknown source, even if the label says '2% spandex.' I always ask for the fiber brand and the certification, not just the generic name.

Granted, branded fibers cost more upfront. I've paid 10-20% more for branded fiber lots. But I do not mean to sound anti-cheap. I've also seen the TCO spreadsheet show negative savings for a cheap unbranded fiber. One bad production run can erase years of savings. I'd rather work with a specialist who knows their limits than a generalist who says yes to everything.

The Bottom Line

So, fleece vs polyester? That's the wrong question. The right question is: what performance does my product need, and how do I verify that the fabric delivers it?

The same goes for viscose. Viscose fabric characteristics can be beautiful or brittle depending on who made it and how they made it. Don't buy 'viscose.' Buy 'viscose with verified shrinkage and wet-strength data, from a mill with a track record of doing it well.' That's not an unreasonable request. It's basic procurement.

One more caution: be skeptical of marketing claims. Per FTC guidelines (ftc.gov), environmental claims like 'green' or 'eco-friendly' have to be substantiated. If a vendor says their fabric is recycled but won't provide a certificate, that's a red flag. It tells you something about their rigor in other areas too. Don't hold me to every detail of the regulations, but the principle has held up in every year I've been buying: whatever it is, verify it.

At the end of the day, my job as a cost controller isn't to find the lowest price. It's to find the lowest total cost — including the cost of failure. That means I need fabrics that perform, suppliers who know their boundaries, and fiber brands that give me something I can verify. Names like Invista help. The real fix, though, is in how you specify, test, and refuse to settle for a polymer name when you need a performance promise.
